Content gap analysis for AI search: finding the questions you're not answering

Old SEO gap analysis looked at keywords competitors ranked for that you didn't. AI search gap analysis looks at questions competitors answer that you don't.
It's a smaller universe — usually a few hundred questions per category, not tens of thousands of keywords. That makes it tractable.
How to find your gaps
- 01Make a list of 30-50 real customer questions. Mine your support tickets, sales calls, and email replies.
- 02Run each question through ChatGPT, Perplexity, and Claude. Note which competitor URLs get cited.
- 03Build a spreadsheet: question, top three cited URLs, do you have a page for it?
- 04Sort by 'no, we don't have a page.' That's your backlog.
- 05Prioritize by purchase intent. Questions like 'best X for Y' beat 'what is X' in revenue terms.
How to close a gap
- 01Pick one question.
- 02Read the top three cited pages. Note what they include and what they miss.
- 03Write a page that answers the question more clearly, with at least one thing the cited pages don't have — a comparison table, a real example, a counter-take.
- 04Publish, share it once in a relevant community, and add it to your sitemap and llms.txt.
- 05Wait 4-6 weeks, then recheck the query. If you're not getting cited, look at structure (first paragraph, headings, specifics) before changing the topic.

A common mistake
Most teams pick gaps by search volume. For AI search, pick by intent. A question with 20 searches a month and clear buying signal beats a question with 2,000 searches and pure curiosity.
Common questions
How is this different from regular SEO gap analysis?
Same idea, different unit of measure. SEO gaps are keywords. AI-search gaps are questions. Questions are more specific and easier to answer well.
Do I need a tool for this?
Not at first. A spreadsheet and 30 minutes a week beats most tools. Once you're tracking hundreds of queries, a citation tracker pays for itself.
Should I write for keywords or for questions?
Write for questions. Use the keywords inside, naturally. Assistants tokenize questions much more than they tokenize keywords.
